Project overview:

The Almeida Racing Academy had active programming — weekly challenges, workshops, and races — but engagement was flat. The platform, built on Kajabi, created friction through 8 confusing purchase options, buried content, and no automation. We redesigned the entire platform from scratch using Framer, a custom CRM, and Mux video hosting, while simultaneously designing a weekly engagement loop to build return habits. The goal was to remove every barrier between students and participation.

The Almeida Racing Academy had active programming — weekly challenges, workshops, and races — but engagement was flat. The platform, built on Kajabi, created friction through 8 confusing purchase options, buried content, and no automation. We redesigned the entire platform from scratch using Framer, a custom CRM, and Mux video hosting, while simultaneously designing a weekly engagement loop to build return habits. The goal was to remove every barrier between students and participation.

Project process:

We started with research into community behavior and platform friction points, then mapped the full student journey. The Kajabi platform was replaced with a custom-built Framer frontend, CRM-driven backend for automated reminders and progress tracking, and secure video delivery through Mux. Eight purchase options were collapsed into one monthly subscription. A five-part weekly engagement loop (challenges, workshops, pit parties, races, and flash mobs) was designed to create consistent return habits. We built an Adjusted Engagement Index to honestly measure community health beyond vanity metrics, then rolled out the platform on Black Friday with programs launching three weeks later.

Saturday race engagement rose 83%, Friday pit parties 61%, and workshop Mondays 72%. Non-event days now outperform the entire pre-relaunch period. The community's baseline engagement permanently shifted upward, proving that removing platform friction was the missing piece.
